From idea to first sale: a 12-week launch plan

A practical week-by-week plan for launching your first Made-in-Pakistan online store: from choosing one niche and ordering samples to Payoneer set-up, launch, first ads and a hard review at week 12, with checklists and budget notes. Checked November 2026.

Short answer: pick one micro-niche, prove it with samples and real costs, open one sales channel, and launch 10 to 20 listings by week 9. Spend the last month on small ad tests and reviews, then keep only what sells. Twelve weeks is enough to reach a first sale; it is not enough to build a brand, so plan for a second quarter of improving what works.

Before week 1: what you need

  • One niche, not ten. The most common beginner mistake is a store of "everything Pakistani". Shortlist from the Niche Finder or find your niche, then narrow to one product family and one buyer.
  • Your own documents. CNIC, proof of address and a Pakistani bank account in your own name. Etsy and Payoneer verify identity, and the details must match.
  • A budget band. The guide groups starting budgets (October 2026, about Rs 277 to $1) as: under Rs 25k for services and digital products; Rs 25k to 150k for made-to-order crafts; Rs 150k to 600k for small stock of light products; above Rs 600k for bulk, FBA and B2B. Keep a reserve on top of stock money: two to three months of working capital, because new marketplace shops can have part of each sale held back and payouts lag.
  • Time. Most steps below take a few hours a day. Supplier visits, sample rounds and photography take longer than beginners expect.

Weeks 1–2: Research

  • Shortlist five micro-niches from the Made in Pakistan guide that fit your budget band and that you can source within reach of your city.
  • Search each one on Etsy, Amazon, Google and TikTok. Note prices, who the sellers are (Pakistani, Indian, Chinese, Turkish, Western makers) and what the best listings show.
  • Read at least 50 competitor reviews and write down the complaints: sizing, colour, slow delivery, smell of leather, broken in transit. Those complaints are your product brief.
  • Score each idea on demand, ease of entry, margin, shipping and story (1 to 5 each). Twenty or more means order samples; 15 to 19 means sharpen the angle; under 15 means move on.
  • Write one positioning line: "Unlike sellers from ___, my ___ is ___ because ___." If the only answer is "cheaper", pick another angle. See who you compete with.
  • Check the calendar. If your niche peaks at Ramadan, Eid, Christmas or wedding season, work back from that date with the seasonality calendar.
  • Start your Payoneer application now; verification can take time, and you will need it by week 8.

Weeks 3–4: Sourcing and samples

  • Visit or call at least three makers per product. In clusters such as Sialkot (leather, sports, instruments), Multan (camel-skin, blue pottery), Hala (ajrak, crafts) or Peshawar (chappals, gems), compare at least two workshops.
  • Order samples and check quality, size, colour and consistency. Order a second sample from the same maker to see whether the first was a one-off.
  • Agree in writing: unit price, minimum order, lead time, packaging, what happens with defects, and how you will credit and pay the artisan. Fair pay keeps supply loyal and gives you a story buyers trust.
  • Weigh and measure the packed sample. Shipping weight decides whether the product works as a single parcel.
  • List the compliance questions for week 7: is it food, cosmetic, electrical, for children, a knife, protective gear, or a gemstone needing disclosure?

Weeks 5–6: Photography and listings

  • Shoot your own photos: a clean first image on a plain background, a scale shot, close-ups of stitching or stones, a lifestyle shot and a 10 to 30 second making-of clip. Never use a supplier's or another shop's photos.
  • Write titles in the words buyers search for ("personalised leather dog collar", "bridal khussa with name"), and put the origin and artisan story in the description.
  • Add a size chart in the buyer's units (US, UK and EU sizes, inches and centimetres), real fibre or material content, care instructions and an honest processing time.
  • Build final prices with the unit economics formula: product, packaging, shipping, duty, platform and payment fees, ads and a returns allowance, plus profit. Aim for 25 to 30% or more after all costs.
  • Choose one channel to start. Etsy suits handmade, designed and custom work; your own store suits brands and repeat buyers; Amazon suits standardised products. See sales channels.

Week 7: Compliance and shipping set-up

  • Run through the compliance checklist for your product and each destination. Start in a lightly regulated niche if you can; budget for tests before launch if you cannot (food, cosmetics, lamps, kids' items, knives, protective gear).
  • Label fibre content, country of origin and care. Disclose gem treatments. Use certified cords or battery and USB LED kits for lamps.
  • Get real quotes for your packed weight from express couriers and Pakistan Post, and check volumetric weight for bulky items.
  • Decide who pays duty. As of November 2026 the US charges duty on every parcel and adds an extra 10% Section 301 duty on Pakistani goods from 24 July 2026; the EU charges EUR 3 per tariff line on parcels up to EUR 150 from 1 July 2026. Quote duties included or say clearly that the buyer pays. Details in duties, costs and risks.
  • Drop-test fragile packaging (onyx, pottery, camel-skin lamps) and add moisture barriers for salt and food.

Week 8: Payments via Payoneer

  • Finish Payoneer verification (government ID, selfie, proof of address) and link your Pakistani bank account in your own name.
  • On Etsy, Pakistan is eligible for Etsy Payments through Payoneer. Your bank country becomes your shop country. Etsy charges a $0.20 listing fee, a 6.5% transaction fee and 6.5% + $0.30 payment processing per order for Pakistan, and pays your Payoneer account in US dollars every Monday. See how to sell on Etsy from Pakistan.
  • For direct and B2B buyers, use Payoneer receiving accounts or invoices, or a bank transfer through official channels. Stripe, PayPal and Shopify Payments do not serve Pakistan-based businesses as of November 2026; for your own store see build your export store.
  • Never borrow a relative's foreign bank account or address. It breaks platform rules and risks a closed shop with funds held.

Week 9: Launch

  • Publish 10 to 20 listings in your one niche, with variations rather than near-duplicate listings.
  • Have first stock ready to ship within your stated processing time, packed and labelled.
  • Post daily on one social platform (Instagram, TikTok or Pinterest): making-of videos, meet-the-maker profiles (with consent), styling ideas.
  • Tell your own network and diaspora contacts, and ask early buyers for honest reviews. Do not buy or swap reviews.

Weeks 10–11: First ads

  • Advertise only your two or three best listings: the ones with the strongest photos and the best margin after fees.
  • Set a fixed total you can afford to lose and a daily cap, and stop when it is spent. Record clicks, add-to-carts and orders per listing.
  • Know your break-even: the ad cost per sale you can afford is the profit left after every other cost. If ads cost more than that, fix the listing before spending more.
  • On Etsy, Offsite Ads charge 15% of an attributed order (12% once a shop passes $10,000 in sales in 365 days), capped at $100 per order; shops under $10,000 can opt out. Include it in your prices if you stay in.

Week 12: Review and scale

  • Recalculate the real profit per order with actual courier bills, duty, fees, ad spend and any returns.
  • Sort products into keep, fix (photos, price, title, size chart) and drop.
  • Reorder only what sold at a profit, and ask makers about the next season's lead times.
  • Add a second channel or market only after the first works. Your own store and an email list protect you if a marketplace account is suspended.

Mistakes to avoid

MistakeBetter approach
Selling everything Pakistani in one storeOne niche and one customer first; expand later
Competing on price with big sellersCompete on story, quality, customisation and service
Poor or stolen product photosShoot your own on a clean background, plus lifestyle shots
Ignoring shipping weightWeigh the packed sample before you commit; prefer light items at first
Making health claimsDescribe origin, ingredients and use, never cures
Copying brand designs or logosOriginal designs only; brand look-alikes get shops closed
Not paying artisans fairlyFair pay builds supply loyalty and a story buyers trust

When to start

Count back 12 weeks from your niche's peak. Starting in early November 2026 puts launch week in early January 2027, in time for Ramadan, expected to begin around 8 February 2027 (subject to moon sighting), but late for Christmas 2026. For Eid al-Adha (expected around 16 to 17 May 2027) start by mid-February; for Christmas 2027 start by early August. See the 2027 seasonality calendar.

Fees and duty rules on this page were checked on 1 November 2026 and change often. Confirm on the platform's help pages and with your courier before you price.

Questions

Frequently asked questions

How long does it take to make a first sale from Pakistan?

With one focused niche, a realistic plan is about 12 weeks: four weeks of research and sampling, three of photos, listings and compliance, then launch around week 9. Seasonal niches can be faster or slower depending on timing.

How much money do I need to start?

The guide's budget bands (October 2026) run from under Rs 25k for digital products and services, Rs 25k to 150k for made-to-order crafts, Rs 150k to 600k for small stock of light products, to over Rs 600k for bulk and B2B. Keep two to three months of working capital on top.

Which channel should I launch on first?

One channel only. Etsy suits handmade, custom and designed products and accepts Pakistan-based sellers through Payoneer. Amazon suits standardised products; your own store suits brands and repeat buyers. Add a second channel after the first works.

When should I set up Payoneer?

Apply in week 1, because identity checks can take time, and have it verified and linked to your own Pakistani bank account before launch. Etsy pays Pakistan-based sellers only through Payoneer.

Should I run ads at launch?

Only small, capped tests on your two or three best listings once they have good photos and correct prices. Know your break-even ad cost per sale first, and fix listings that get clicks but no orders before spending more.
